1. π€©π― Turning Objectives into Actionable Goals
π€©π― Turning Objectives into Actionable Goals
An objective or goal is merely a dream without a strategy and an actionable plan behind it. To achieve success, a team must consciously make decisions to prioritize certain actions, discontinue ineffective efforts, and choose the activities most likely to yield results. This requires outlining a clear plan detailing what will be done, by whom, how, and when.
A great starting point is a focused discussion among the leadership team to align on objectives, overall strategy, and expectations. This guide will walk you through the basics. Letβs break it down step by step.
STEP 1.
Define the Objectiveπ₯
1. Follow the SMART Framework
Start by clearly defining the objective using the SMART (Specific, Measurable, Achievable, Relevant, Time-bound) criteria.
2. Establish the Starting Point
Identify the current status of the objective. For example, if youβre measuring progress by increasing sales margins, document the current margin per sale.
3. Set Realistic and Aspirational Goals
Define a realistic target that you believe can be achieved within the given timeframe, such as one year or five years. Then, set an aspirational goalβone that feels challenging or even unattainable based on current circumstances. This will push the team to think strategically about how to change those circumstances.
2. Debrief the Objective
1. Clarify the Objective
Ensure everyone understands the objective as thoroughly as you do. This avoids misinterpretation and creates alignment.
2. Define Its Importance
Explain why the objective is critical, why it must be prioritized now, and how it aligns with the broader vision.
3. Set a Timeline
Indicate when the objective should be achieved. For instance, is this a six-month target or a one-year goal?
4. Define Success Metrics
Align on how success will be measured. Choose key metrics that are specific, relevant, and meaningful for tracking progress.
5. Identify the Decision-Maker
Assign a key leader or decision-maker responsible for driving the objective forward.

2. Monthly priorities
Consider these as activities and goals for the month, not tasks. You can manage your calendar and tasks accordingly based on the work you need to complete to get there and the processes defined by the team.
These activities will be organized by two categories.
Other tasks, work, and requests will come your way, and it is your responsibility to support other departments and activities. But if those start affecting your top priorities β or leave you unclear on where to put your attention first β discuss it with your manager.
Priorities must always be clear and this space should be updated.

Department Scorecard - How We Support Other Departments

1. Department Scorecard - How We Support Other Departments
Fill Mission β Outcomes β Capabilities β Values top-down, then do the support grid with the other departments in the room if you can β the "what we need back" column is where silos actually get surfaced and fixed.
Department / Function β the team this card is for. One word or two. e.g. Marketing.
Mission Β· Purpose β why the department exists, its single core charge.
Formula: This department exists to [core outcome] so that [company impact].
e.g. Marketing exists to generate qualified pipeline so that Sales can hit its number predictably.
Key Outcomes / KPIs (3β5) β the measurable results the department owns, each with a target on the dashed line.
Core Capabilities (3β5) β what the team must be excellent at to deliver those outcomes. Derive these from the outcomes above.
Operating Values (3β4) β how the team works day to day; the behavior line makes it concrete.
e.g. Speed β ships a campaign draft in days, not weeks.
How We Support Other Departments β the hero section. One row per internal customer, and always state the SLA both ways:

1. Indicate pre-meeting the status of your current priorities.
Each team member will select: green / yellow / red - One sentence each. No explanation unless red. Reds drop into the issues list.
- π― Done
- π’ On Track
- π‘ At Risk
- π΄ Off Track
2. Pre-meeting, write a short sentence on what's off, what's blocked, and where you need support or attention. (sent 48 hours before, mandatory)
Write a maximum of one paragraph outlining the metrics that matter, current performance and trends, blockers and their underlying reasons, and what support or decisions are needed from the group. Keeping it short is important, as details can be discussed further during the meeting. Before the meeting, read everyone's notes.
3. 0β15 min. Metric review
The Manager leads. Indicate below the main topics that will be issues and blockers that will be discussed and written here. If you have questions, ask the person, but give them 2 minutes to explain the main blocker, issue, or what is needed. Walk the input metrics, not just the outputs. Next, move on to discussing solutions. Anything off-trend gets two minutes β what it means, what to investigate.
π₯πAnything that needs a real decision drops to the issues list.
4. 15β45 min. Issues / dive deep
Discussing solutions is where most of the time goes: discuss what is the one thing that could change to turn around or solve the problem. What can be removed, added, or changed? What resources or support are needed?
Here, discuss the solution and take a quick note on which solutions have been committed to. Ask each person to write it down and review it once added to ensure you both interpret the solution or approach the same way.
5. Turn this conversation into a concise 1β2 page document.
Highlight what happened, indicating clearly whether the team is moving in a good direction. Identify the main questions and topics discussed during this session, the overall status of work based on OKR signals, metrics indicating big wins, and any metrics reflecting slow progress or remaining unchanged from previous sessions. Finally, for any issues mentioned, provide initial approaches, estimated effort, and at least one or two actionable steps to resolve them.
